Four. What you need from the client, itemised, each with the person who is chasing it. What you set up internally, which is the half that can run while you wait. What has to be confirmed in writing, terms, scope, contacts, the date work starts. And what closes it, the kickoff and the explicit handover into delivery. Anything that does not sit in one of those four is usually a task from delivery that has drifted forward.
Why borrowed templates fail
They encode a different firm's risk. A template from a regulated practice asks for identity documents you do not need; one from an agency skips the engagement letter you do. People notice the mismatch on the second client, start skipping lines, and a checklist with skipped lines stops being trusted, which is worse than not having one.
Size it before you write it

Keep it to what you tick
Every line has to be a thing a person does and can mark done. Lines like understand the client are not checklist items, they are hopes; the checklist version is read the proposal and note the three things they said they cared about. How long should the checklist be? Long enough that nothing important is remembered rather than read. The worksheet returns the row count from your own steps and documents; if it is more than about thirty, look for delivery work that has crept in.
